How we work
Fractional GTM ops team
By Artium Koner, Founder & CEO · Updated
A fractional GTM ops team is a senior operations team that runs and builds your go-to-market systems part time, without a full-time hire. At Avero that means reserved hours every month on HubSpot: a senior consultant owns your account, a principal oversees quality and strategy, and bigger builds are scoped as projects on top.
Most people search for this as fractional RevOps, and most fractional RevOps offers are one part-time person. That person has to plan, build, answer requests and fix what broke, so something always waits. We run it as a team instead: the person you talk to has delivery capacity behind them, and a principal reviews the work and sets the monthly strategy. We are an Israel-based HubSpot Gold Partner working with B2B SaaS companies between Series A and C.
What does a fractional GTM ops team do each month?
It runs two lanes of work on your HubSpot: the ongoing operations that keep the system working, and the projects that change how it is built.
Ongoing operations
Continuous CRM maintenance and hygiene, incoming requests, dashboards and reports, list building, event and campaign operations, and support for your reps.
Work that does not change the architecture. For example: a quarter-end dashboard.
Projects
Bigger builds, scoped on top so they never eat your ongoing hours. A pilot first, then phase by phase, each phase checked before the next one starts.
Work that changes how the system is built. For example: rebuilding how leads convert into opportunities.
How does a month work?
The same rhythm every month, so you always know what is being worked on and what comes next.
-
Month start
Agree the priorities
We agree the priorities with you: what the revenue team needs next, what is broken, and what can wait.
-
Every week
Build, review, adjust
A short sync with your team. We review what shipped, adjust the plan, and keep decisions moving.
-
Month end
Make progress visible
A written report: the work done, the outcomes, and the next priorities.
Who will we work with?
A senior consultant owns your account day to day and is your point of contact. A principal sits above it on quality and monthly strategy. Delivery capacity sits behind both, so the person you talk to stays free to answer instead of disappearing into execution.
- Senior consultant. Owns your account day to day and is your point of contact.
- Principal. Oversees quality and sets the monthly strategy with you.
- Delivery capacity. Builds behind both, so requests keep moving while the bigger work gets done.
Why a team and not one fractional RevOps person?
Because the job is several jobs. Running GTM operations on HubSpot takes an architect, an administrator, an automation engineer, and someone who reads the numbers. One fractional person has to be all of them, and whatever they are not doing waits.
We built Avero as an ops team, not an ops person: one team for HubSpot, automation, data and AI, so you do not hire a specialist for each and manage the vendors in between. When someone is away, the work does not stop, and the context lives with the team and in your portal.
How does it compare to a full-time hire or a fractional admin?
A fractional team, a full-time hire and a fractional admin solve different problems. This is how they differ in practice.
| Question | Fractional GTM ops team | Full-time RevOps hire | Freelancer or fractional HubSpot admin |
|---|---|---|---|
| Who does the work | A senior consultant, a principal, and delivery capacity behind them | One person | One person |
| Skills covered | HubSpot architecture, automation, reporting, outbound infrastructure, AI agents | What one person brings | Mostly configuration and requests |
| Strategy and execution | Both: monthly strategy from a principal, execution by the team | Both, if you hire senior enough | Mostly execution against your instructions |
| Requests and big builds | Reserved hours keep requests moving; big builds are scoped as projects on top | Both compete for one person’s week | Both compete for the same limited time |
| When someone is away or leaves | The team keeps the context, and the work is documented in your portal | Context leaves with the person | Context leaves with the person |
| Getting started | No recruiting process | A recruiting process, then onboarding | A search for the right person |
| Owning a revenue number | No. Your leadership owns it; we run and build the system | Yes, it can be the job | No |
| Best fit | Senior ops across HubSpot, automation and AI, before you can or should hire | Someone must own revenue outcomes full time | The system is built and needs keeping tidy |
When the hire is the right call. Hire when someone has to own a revenue number full time and sit in every leadership meeting. Many teams do both, in order: we build and run the system first, and the hire inherits it documented. More in consultant vs in-house RevOps hire.
What does the team own, and what does it not?
We own
HubSpot architecture and administration, the full lead path, automation, reporting, outbound infrastructure, and AI agents in production.
We don't
Paid media, content and creative, social management, or any CRM that is not HubSpot. Every client we have runs on HubSpot, by choice.
What does the fractional team cover?
Three areas, each with its own page and the client work behind it.
- GTM Ops RevOps, marketing ops, sales ops and CS ops, run as one function on one data model.
- RevOps One data model for pipeline, forecast and renewals, with definitions every team shares.
- Marketing Ops Lifecycle stages, scoring, attribution, events and a database someone owns.
- Sales Ops Pipeline movement, forecasting, stuck-deal alerts, routing, the SDR process and sales enablement.
- CS Ops Renewal pipelines, health scores, CSM assignment and the handoff from sales.
- GTM Engineering The lead path built as one architecture: forms, routing, lifecycle stages, scoring and the SDR workspace.
- GTM AI Enablement AI agents doing specific GTM work in production, with a person approving anything that touches your data.
Need one defined build instead? A HubSpot audit, HubSpot onboarding, or any system in the 42-project catalog can run as a scoped project, on its own or on top of the fractional team.
What does this look like with real clients?
Clients are anonymized by industry and stage. Every number links to the case study behind it.
Who is a fractional GTM ops team for?
It works best for B2B SaaS companies that need senior operations work before they can, or should, hire for it.
A good fit
- B2B SaaS, Series A to C, roughly 20 to 200 employees
- On HubSpot, or moving to it
- No RevOps person yet, or one who needs build capacity behind them
- Selling into the US and EU
Not a fit
- Pre-seed, with no sales motion yet
- Enterprises above 500 employees
- Teams committed to a CRM other than HubSpot
- Anyone looking for paid media, content or creative
Common questions
What is fractional RevOps?+
Senior revenue operations work delivered part time, without a full-time hire. Most offers are one person. Ours is a team, and we call it a fractional GTM ops team because the work covers the whole go-to-market system on HubSpot, not only reporting.
How much does a fractional GTM ops team cost?+
We do not publish prices, because every team’s scope is different. On a first call we look at your portal and what is waiting, then propose a monthly scope in writing. Projects are scoped separately, so you know what each one covers before it starts.
Is a fractional team better than hiring a full-time RevOps person?+
It depends on what you need owned. A full-time hire can own a revenue number and sit in every meeting. The fractional team covers more ground, with a principal on strategy and no recruiting process. Many teams do both, in order: we build and run the system, and the hire inherits it documented.
How is this different from a HubSpot agency or a fractional admin?+
An admin keeps settings in order and works through requests. A project agency builds something and leaves. We do both jobs as one team on the same portal, so the people who build the system are the people who run it afterwards.
What happens in the first month?+
We start with your portal and your backlog: what is broken, what is waiting, and what the revenue team needs next. At month start we agree the priorities, weekly syncs keep the work moving, and the month ends with a written report on what shipped and what comes next.
What counts as ongoing work, and what becomes a project?+
Ongoing work does not change the architecture, like a quarter-end dashboard. A project changes how the system is built, like rebuilding how leads convert into opportunities. Projects are scoped on top of the fractional team, so they never eat the time your team relies on.
What happens if we hire in-house or stop working together?+
Nothing is stranded. Everything is built in your HubSpot portal and documented as we go, so there is nothing to migrate. Some clients keep us as build capacity behind their own RevOps lead.
Do you offer fractional RevOps in Israel?+
Yes. We are an Israel-based HubSpot Gold Partner working with B2B SaaS companies that sell into the US and EU. We work in English in your portal and with your team, and in Hebrew when that is faster.
Want a fractional GTM ops team on your HubSpot?
You will talk to the person who runs the work, not an SDR.
